DiverseWorks is a 10,000 square foot, $1 million exhibition gallery and theater center designed to present contemporary national and international work in the heart of Houston.  A presenter of compelling exhibits and performances for more than 25 years, DiverseWorks became strained in 2007 under the weight of growing administrative and managerial inefficiencies resulting from a redesigned staff composition which failed to effectively take shape.  In 2006, DiverseWorks modified its organization structure from that of executive director leadership, to co-director leadership with dual reporting responsibility for all staff.  These changes created unintended redundancies, hierarchical ambiguity, and extreme burden for the new leaders.  Through technical assistance via the Nonprofit Finance Fund’s Mid-Sized Presenting Organization’s grant, CJAM  was engaged to assess and retool DiverseWorks’ administrative and management practices.  CJAM conducted and organizational review including an onsite assessment of office systems, staff integration, administrative infrastructure, and co-director division of duties.  A full reporting of findings was followed by a work-plan resulting in a new Policies & Procedures Manual, redesigned organization chart, revised job descriptions and Employment Handbook, and recommendations for executive staff coaching.   CJAM developed all resources in concert with DiverseWorks staff to encourage full integration of the newly developed systems and foster incremental change.

CJAM is presently the business & operations planning and project management consultant for The Dwyer Cultural Center, a 7,000-square foot arts and media center in Harlem, presented as a joint venture between Community Works NYC and the International Communication Association.  Opening Spring 2009, the Dwyer will be Harlem’s first singular multimedia, art gallery, black-box theater, rehearsal/event hall, and artist incubator space dedicated to community and professional artists.  In the most famous African American community in the world, home to world-renowned institutions such as the Apollo Theater, Dance Theater of Harlem and Studio Museum in Harlem, the Dwyer Cultural Center is poised to build on a rich legacy of arts and culture.    CJAM’s work with the Dwyer team includes development of a business plan and operating manual incorporating start-up schedules, financial projections, and general management and facilities operating procedures.  CJAM also serves as project manager for the Dwyer’s exhibit, media, theatrical and administrative installation and integration.  Our expertise will guide the Dwyer in developing comprehensive infrastructure systems critical for the Center’s launch and successful operation.

Since 1973, Time & Space Limited has heralded unconventional theater through multidisciplinary presentations and original productions.  TSL has fused artistic creation, community development, and activism in its myriad visual, theatrical, literary, film, and youth programs.   In order to maintain and attract new funding for its programs, TSL was tasked by a current funder to strengthen Board of Directors advocacy and involvement, since like many small arts organizations, TSL has relied on its Board to actively work with executive staff to solicit support.  TSL engaged CJAM to conduct a board governance assessment and develop tools to synthesize board activity with staff efforts.  Components of the CJAM consultancy included a Board Survey and group interview; an Assessment Summary Report; and a new Board Book including “job descriptions”, committee guidelines, program schedule, and financial and administrative reports.  Each of these tools was used to generate a Strategic Priorities Matrix which detailed prospective actions and activities for the Board to manage and participate in, towards supporting staff efforts and soliciting new funding.   As a result of the 10-week consultancy, TSL staff was better-equipped to determine critical Board vs. staff tasks, develop realistic Board expectations, streamline priorities, and modify the new governance tools as priorities shift.
